Are organizations doing what they say they’re doing?
Organizations make commitments every day — to customers, employees, communities, regulators, shareholders, and one another. Yet over time, operational pressures, competing incentives, growth, technology, and everyday decision-making can gradually create distance between those commitments and how an organization actually operates.
Organizational drift is naturally occurring, but without proper visibility, it can cost you your clarity.
The Integrity Layer exists to study that phenomenon.
We contribute to the emerging discipline of organizational coherence by helping organizations understand, observe, and strengthen the relationship between what they declare and what they consistently express through their decisions, systems, and operations.
We believe organizations rarely lose their integrity overnight. They drift.
We believe organizations rarely drift through malice or bad intent. It’s part of the invisible mechanics of the system. Our work is dedicated to making that drift visible before it becomes consequence.
Making organizational coherence measurable
Organizations that rush into AI without first understanding their own blind spots, incentives, and behavioural patterns don’t just risk poor adoption — they risk scaling what was already misaligned. Organizational coherence is the precondition for AI that actually holds. The Integrity Layer contributes the measurement frameworks that make that precondition visible.
Assessment one
Measures the gap between an organization’s declared commitments and its observable operational behaviour. The entry point into our work and the starting place for any coherence engagement.
Assessment two
Measures how behavioural patterns across individual contributors and teams influence organizational coherence, revealing where alignment is reinforced, fragmented, or under pressure.

About the founder
The Integrity Layer was founded by Vanessa Chow, a systems strategist, independent researcher, and founder with a background spanning marketing, business strategy, entrepreneurship, financial services, coaching, and AI governance.
Throughout her career, she has been fascinated by the hidden mechanics of complex systems — particularly why organizations gradually drift from walking their talk and how those shifts can be understood before they become consequences.
That lifelong inquiry became the foundation of The Integrity Layer and continues to shape its research into organizational coherence.
